Shell versus turnkey

Every metal building conversation eventually splits into these two. A shell is a building you can lock. Turnkey is a building you can occupy. The gap between them is bigger than most people plan for.

What a shell is

  • Engineered slab and foundation.
  • Red iron frame, roof panels, wall panels.
  • Overhead doors, walk doors, windows.
  • Erection, permits, basic site grading.
  • Gutters, downspouts and flashing.

When a shell is done the building is dried in, weather tight and lockable. It has no insulation, no heating or cooling, no electrical past a service, no plumbing and no interior walls. It is a very large empty box with a good roof on it.

What turnkey adds

  • Insulation, spec'd to how the space gets used.
  • HVAC, sized to the insulation and the occupancy.
  • Electrical distribution, lighting and devices.
  • Plumbing, restrooms, water heater, fixtures.
  • Interior framing, drywall, doors and trim.
  • Flooring, paint, ceilings and final finishes.
  • Fire protection where occupancy requires it.

At the end of turnkey you have a building that can pass a final inspection and get a certificate of occupancy. That last phrase is the whole difference, because a shell cannot be legally occupied for most uses.

What the gap actually costs

On a 10,000 square foot warehouse, the shell runs $320K to $420K. Turnkey for warehouse use runs $680K to $880K. The interior roughly doubles the building.

For retail, office or flex on the same footprint, turnkey runs $880K to $1.18M, because finished space carries more mechanical, more electrical, more drywall and a higher finish standard than a warehouse does.

If you budget the shell and plan to finish it later, budget the finish now too. It is the larger of the two numbers.

When a shell is the right call

  • You are a developer delivering cold dark shell space and the tenant does their own finish-out.
  • You have trades of your own and a real project manager, not a plan to figure it out.
  • The use genuinely does not need conditioned space. Unconditioned equipment storage, covered work area, hay and machinery.
  • You are phasing on purpose, with the money for phase two identified.

Shell first is a legitimate strategy. It gets a building on the ground, it gets the expensive weather-dependent work done, and it can convert a lease payment into equity while you finish at your own pace.

When shell first goes wrong

It goes wrong when the plan for phase two is optimism. A shell sitting unfinished for two years is a building you are paying taxes and insurance on that produces nothing. Interest rates move. Trade pricing moves. The finish costs more in year three than it would have in year one.

It also goes wrong when the shell was not designed for the finish. Sleeves for plumbing, in-slab conduit, mechanical support points, wall bracing for a mezzanine, service size for the eventual load. All of that is cheap to build in and expensive to add later. If you know the finish is coming, design for it in the shell.

Cutting a trench through a finished slab to run a drain line costs more than the sleeve would have. It always does.

Barndominiums

The same split applies to homes. A dried-in barndominium shell runs $62 - $78 per square foot. Finished runs $118 - $225 per square foot depending on finish level. The interior is most of the house.

Under 2,500 SF, add 10 percent. Fixed costs do not shrink with the house. Attached shop or garage space runs $48 - $62 per SF.

Finishing a house yourself is a real path and people do it well. It is also two years of weekends, and it requires you to coordinate a plumber, an electrician, an HVAC contractor, a drywall crew, a flooring crew and a cabinet shop without any of them waiting on each other. That is a job. Know that going in.

Financing complicates it further. Most construction lenders fund against a finished appraised value. A shell they cannot occupy is harder collateral, and some lenders will not fund a partial build at all.

The honest comparison

  • Shell is cheaper today and it is not the whole cost. It is roughly the smaller half.
  • Turnkey is one contract, one schedule and one warranty. Shell plus self-finish is many of each.
  • Shell defers the expensive part. Deferring is not saving.
  • Turnkey puts the coordination risk on the contractor. Shell puts it on you.
  • If you do not have trades and time, self-finishing is where the savings evaporate.

What is never in either number

Not included in any number we quote. On rural East Texas land these routinely add $30,000 to $100,000 or more before we pour anything.

How to decide

Ask what the building has to do on day one. If it has to be occupied, you need turnkey and shell pricing is a distraction. If it has to be dry and locked while you build a business into it, a shell can be the smarter first move.

Then ask who is going to run the finish. If the answer is not a specific person with a specific schedule, the answer is turnkey.

Should I buy a shell and hire my own trades?
Only if you have a project manager, real trade relationships and time. The savings come from doing the coordination yourself, so if you are not doing that work, the savings do not exist.
Does a shell need to be designed for a future finish?
Yes, if you know the finish is coming. In-slab plumbing sleeves, conduit, service sizing, mechanical support and bracing are cheap during the shell and expensive after. Cutting a finished slab to add a drain costs more than the sleeve would have.
